thanks to all repliers. I have taken the right head off (turbo engine still in the car) the inlet valve seat of no. 5 is gone - better it is folded into the intake channel. I have ordered new heads, pistons (with full seal rings) and barrels in the US and expect them to come in every day.
Since I want to have my Vair back on the road soon I wanted to work ahead as much as possible and was wondering if I can change the pistons without removing the rods - but this is, thanks to all guys answering my confused question ;-) not possible so I will take that engine out now and do the job on my working bench. Space inside the car is too limited.

I will bet you know about my success or fiasco  - fist time working on a Vair engine
